Try out LibrePhotos. If you're on Android there is an unofficial client (built by me) that has many features of Google photos (full backup and sync coming very very soon). It's called UhuruPhotos https://github.com/savvasdalkitsis/uhuruphotos-android
Second this - Google Takeout. Then you can use a tool to merge the extra JSON metadata into the photos (I used https://github.com/anderbggo/GooglePhotosMatcher). Then you can use the bulk CLI upload feature of Immich to upload. Start with albums in their folder structure and Immich will follow the albums. Then you can upload the photos organized by year from Google. Immich will not upload the ones already uploaded in albums.
Interesting, although I think I would rather stick to iCloud and for example this https://github.com/icloud-photos-downloader/icloud_photos_downloader . I guess same result but uses native iCloud app so maybe more reliable
