What is TTFB for non-varnish hits supposed to be?
Our sites all have sub 300ms TTFB. We use redis but no Varnish and it's fairly easy to achieve. Look at first removing the bloat (have a look here for some details https://github.com/yireo/magento2-replace-tools) and get some profiling down to see if any 3rd party/custom modules are a bottleneck

Magento on subdomain, while other system in main domain?
The only issue would be your server resource being shared between the 2 platforms. Magento is usually heavy on resource. Look at using composer replace to remove any unrequired modules from Magento, especially the bloat (honestly that should be your go to for any Magento sites).
