Unicomp Inc.'S "New" Model M Keyboard
I can suggest the following, I had three advantage 2s before picking up my 360pro.
I modded all of the 2s with the following boards:
* https://github.com/kinx-project/kint - Great board, requires usb of course. Programmable with QMK.
* https://github.com/wizarddata/Blue-Wizard-Mod - Doesn't support QMK but does support ZMK but is bluetooth. Great board.
I picked the kint up on some pcbway type service, the blue wizard I got off ebay.

Current best option for modding KA2?
Is Stapelberg's Kint with a Blackpill the suggested approach nowadays?

Those of you who have used a keywell board (e.g. dactyl) but came to prefer a flat one... what were your reasons?
I have a KinT board in my Advantage2 keyboards, gives you all the QMK goodness.

Help Flashing Teensy 4.0
I assumed you tried using the link for kinesis_kint41_default.hex from https://github.com/kinx-project/kint/tree/main/default-firmware and it did not work. It is difficult to download individual files from github if the file is not text.

KinTed Kinesis Advantage2 with Tai-Hao Dark Tunnel keycaps
Some time ago, I replaced the default SmartSet controller board by a KinT board (produced by JLCPCB) with a Teensy LC controller to run QMK. It's splendid and I like it so much more than the default SmartSet firmware. Also makes it easier to keep the 360 Pro and the Advantage2 in sync.

Old Kinesis Keyboard Firmware?
You mean Stapelberg's own Kint? It's also great, I use it in two KA2s (only not my work KA2).

New Handwire Redox
No IO expander needed. My board is 5x6 each side so 11 wires are routed from one side to the other to make a combined matrix of 5x12. I counted 14 wires in USB-C, allowing larger boards like 7x7 or 6x8. It's all hand-wired and the build log is at https://github.com/macroxue/keyboard-diy

Looking for a specific design
Also, have you checked ergodox? Dactyl? https://github.com/topics/ergonomic-keyboard looks like what you search for, random link was sending me to page https://github.com/macroxue/keyboard-diy

High-angle tenting. The six pieces are locked by tension. No glue or screws.
In a previous post https://www.reddit.com/r/ErgoMechKeyboards/comments/qsr8mg/minimalist_highangle_tenting/, I had only a bridge piece connecting the two split boards. The structure sits on the table but it can't be lifted up as the two splits will just slip out. In this post, the three additional pieces, especially the white bar in the middle, push the two splits outwards. The tension prevents the splits from slipping out when the board is lifted. Please see https://github.com/macroxue/keyboard-diy for the build log and 3D-printed models.

Single Controller Split Design
I've built split keyboards with one Teensy controller and one USB-C cable connecting the two splits. Please see https://github.com/macroxue/keyboard-diy for the build log. It might give you a few ideas.
